Secure Ownership Handoff for a Microservices Platform

Merlin Mines led a post-acquisition infrastructure transition to transfer operational control to a new owner, secure access, preserve delivery continuity, and provide clear documentation for ongoing operations.

Situation

A new owner needed a clean, secure handoff of an existing production platform. The environment included cloud infrastructure, DNS/CDN configuration, deployment pipelines, 14 monorepos supporting 9 production apps, and one AWS production account. The priority was to take control quickly and safely — without disrupting operations.

Constraints

Ownership and access needed to be transferred without gaps or lingering legacy credentials

Deployment pipelines had to continue working under the new owner

Verification and documentation were required to support operational readiness

Service capacity needed to be minimized post-handoff to control cloud spend while product priorities were confirmed

What We Did

Validated infrastructure inventory, prerequisites, and access across systems

Executed cloud ownership transition and verified administrative control and IAM configuration

Transferred DNS/CDN configuration with backups and rule verification

Rotated credentials and updated CI/CD workflows to use new access, validating pipeline execution

Performed service verification across production microservices and prepared operational documentation

Delivered a migration runbook, handoff materials, and guidance for ongoing operations

Secure handoff completed with zero downtime

Completed a secure ownership transition with verified control of critical infrastructure and access paths

Reduced immediate security risk through credential rotation and access hardening

Maintained delivery continuity by updating CI/CD across 14 monorepos supporting 9 production apps and validating post-transition pipeline execution

Verified production readiness across multiple services and delivered runbooks for ongoing operations

What This Enabled

The new owner could operate and evolve the platform with clear documentation and reduced transition risk

The environment was transferred, accessible, and structured for operational continuity

Cloud spend was controlled by minimizing service capacity until near-term operating requirements were confirmed
